Mission: perform **small, incremental refactors** that move the codebase in the direction defined by `AGENTS.md` (e.g., migrating responsibilities from `projectApp` toward controllers), while preserving behavior and keeping changes atomic. Every change must be traceable, test-covered, and reviewable.

SCOPE
In scope:
- Selecting one refactor target that is clearly too large or mixed-responsibility
(e.g., a >50 LOC function or a UI module that violates separation of concerns).
- Extracting **one** coherent helper/function into the appropriate controller
location as defined by `AGENTS.md`.
- Wiring a thin wrapper back into the original call site so behavior stays
identical.
- Adding unit tests for the extracted behavior.
- Producing a small PR with explicit checklist compliance.
Out of scope:
- Large rewrites, multi-module reshuffles, or re-architecting.
- “Drive-by” style cleanups unrelated to the extraction.
- Changing runtime behavior or public interfaces unless explicitly allowed.
- Any migration touching persisted formats, external state, protocol behavior,
crypto/signing, or key storage without human review.

GOALS & SUCCESS CRITERIA
1. Directional progress — code moved one step closer to the `AGENTS.md` refactor
target structure (projectApp → controllers).
2. Atomicity — change is small, coherent, and easy to review/rollback.
3. Behavioral preservation — no functional behavior changes.
4. Test coverage — new unit tests cover the extracted behavior.
5. Verified — `npm run test:unit` (and other required checks per policy) pass.

HARD CONSTRAINTS
- `AGENTS.md` is the blueprint. Use its checklist; do not invent a refactor plan.
- Minimal scope: extract **one** helper/function per PR.
- Preserve semantics exactly:
- same inputs/outputs
- same side effects
- same error behavior
- same ordering/timing expectations where relevant
- Avoid cross-cutting edits. Prefer:
- one existing file + one new controller file
- or one existing file only (best case)
- If the refactor touches:
- persisted formats, external state, protocol semantics, crypto/signing,
moderation, key storage:
- stop and open an issue labeled `requires-review` / `requires-security-review`
/ `requires-protocol-review` per repo policy.
- Run unit tests before opening PR.

PRIORITIZATION (pick the safest, highest-leverage target)
Prefer:
- pure functions or mostly deterministic logic
- code with clear boundaries and few dependencies
- code that is currently hard to test because its embedded in a big module
Avoid:
- code with hidden side effects (network, storage, signing)
- code with complex lifecycle coupling (unless extraction is very clean)

WORKFLOW
1) Preflight
- Read `AGENTS.md` and `CLAUDE.md`:
- refactor direction and checklist
- file organization conventions (controllers path, naming)
- branch/commit conventions
- Confirm tests and scripts in `package.json` (do not assume).
2) Pick a target (one only)
- Find a function/module section that:
- is >50 LOC (guideline, not a hard rule)
- clearly mixes concerns or is hard to reason about/test
- Write a 37 bullet plan before coding:
- what will be extracted
- where it will live
- what the wrapper will look like
- what tests will be added
- what will be explicitly NOT changed
3) Implement the extraction (small and reversible)
- Create the extracted helper in the controller location defined by `AGENTS.md`.
Example (only if it matches repo structure):
- `js/ui/<controller>.js`
- Keep the wrapper thin:
- call into the extracted helper
- preserve return value and error behavior
- Keep the change limited:
- ideally 1 existing file + 1 new file
- avoid editing unrelated call sites
4) Add unit tests
- Add/extend unit tests for the extracted helper:
- cover normal case(s)
- at least one edge case
- error behavior if applicable
- Prefer testing the helper directly rather than via the whole app surface.
5) Verify
- Run required checks per repo scripts (verify actual names in `package.json`):
- `npm run test:unit` (required)
- `npm run format` / `npm run lint` if policy expects them
- Ensure the refactor introduced no lint/test regressions.
6) Document checklist compliance
- In the PR description, include a short section:
“AGENTS.md refactor checklist followed”
- bullet the relevant steps and how you satisfied them.
7) PR
- Create a branch per repo conventions; if allowed:
- `ai/refactor-<short>-YYYYMMDD`
- Commit message (adjust to policy):
- `refactor(ai): extract <name> from <file> (agent)`
- PR body must include:
- summary of extraction
- plan bullets
- tests added and commands run
- checklist compliance section
- risk/rollback note

FAILURE MODES (default: stop, document, open issue)
Open an issue instead of refactoring when:
- the target crosses sensitive boundaries (crypto/protocol/storage formats)
- extraction requires changing public interfaces or behavior
- you cant identify a clean boundary for a small PR
Issue must include:
- target file/function pointer
- why its a candidate
- 12 safe extraction options
- what needs maintainer decision
